Hiring a welder is one of the few hires where you can actually watch the work before you commit. That is the good news. The hard part is that the interview still has to tell you which processes and positions a candidate can hold, whether they follow a written procedure or work from habit, and whether they treat safety as routine or as a rule someone else imposed on them.

What to Assess in a Welder
Assess a welder on five things: the processes and positions they can actually hold, whether they can read a print and follow a written procedure, how they think about weld quality and defects, their safety habits, and their reliability on a crew. Skill with the arc is necessary and not sufficient; the expensive mistakes in a small shop usually come from a misread symbol or a skipped procedure step.
The most reliable way to get at these is a structured interview: the same core questions for every candidate, scored on the same rubric, followed by the same practical test. That structure is what makes candidates comparable. It is also what keeps a strong personality from outscoring a stronger welder, which is a real risk when the owner is the only interviewer.

Ask One Question That Only Your Shop Would Ask
After the standard blocks, add one question drawn from the job you actually run: a joint that gives your crew trouble, a material you use constantly, or a tolerance you fight. Generic answers stop working at that point, and you learn more in two minutes than in twenty minutes of rehearsed responses. Bring a real print from a current job and ask the candidate to read a symbol off it. This is also the fastest way to find out whether their experience matches your work or just your job title.

Most costly shop mistakes are not bad arc technique. They are a misread symbol,
a skipped procedure step, or a defect that nobody caught until the part was
assembled. This set separates a welder who follows a written procedure from one
who works from memory and habit.

The Weld Test: What to Watch
Run the same practical test for every candidate: same process, same material and thickness, same position, same time allowance. A test that quietly changes between candidates gives you nothing you can compare, and it undermines the fairness of the whole process. Set the parameters once, before the first candidate arrives.
Then watch the setup as closely as the finished bead. How a candidate cleans the metal, checks the fit-up, dials in the machine, and puts on PPE is a preview of what they will do on your floor every day, and it is visible long before the weld is cool enough to inspect.
How they set up
Do they clean the base metal, check the fit-up, and set the machine deliberately, or do they strike an arc on whatever the last person left dialed in?
Safety without a reminder
PPE on, area cleared, screens up, cylinders secured. A candidate who needs to be told in a test will need to be told on the floor.
Whether they check their own work
A strong welder inspects the bead against the print before handing it over. Waiting for someone else to catch a defect is a habit that costs you rework.
Pace against the clock
Give the same time allowance to everyone. A clean weld that took three times as long is a different hire than a clean weld inside the allowance.
Score the finished weld on the same points for everyone: bead appearance and uniformity, penetration and fusion, size and profile against the print, visible defects, and time taken against the allowance. If a lead welder watches with you, have each of you score independently before you talk, and keep the completed sheets with the interview evaluation form.
Certification Questions Worth Asking
Treat a welding certificate as a screening signal, not proof that a candidate can run your work. Welder qualification is specific to a process, a position, a material, and a thickness range, and it carries continuity requirements, so a credential earned three years ago on different work does not answer the question you are asking.
Ask four things: which test they passed, on what material and in what position, to which code or written procedure, and when it was last verified. Many shops also have to qualify a welder to their own procedure regardless of what the candidate arrives holding, which is another reason the practical test is not optional.

A candidate who answers these precisely is telling you they understand how qualification works, which is itself a good sign. Vagueness here is worth probing, and it is not automatically disqualifying: plenty of strong production welders have never been formally tested. That is what your own test is for.
Safety and Hot Work Questions
Ask every candidate the safety block, and score it. Welding carries fire, fume, electrical, and eye hazards, and OSHA sets specific requirements for welding, cutting, and brazing that your shop is responsible for meeting. A welder who is casual about any of it is a risk to everyone working around them.
What you are listening for is habit rather than recitation. A strong candidate describes PPE, screens, permits, and ventilation the way they describe setting up a machine: as part of the job, in a specific order, with reasons attached.

Hot Work Is Regulated, Not Optional
Federal requirements for welding, cutting, and brazing cover fire prevention, ventilation, and protection of personnel, including moving the work to a safe location or moving the hazards away, and assigning fire watchers where a fire hazard remains (OSHA 29 CFR 1910.252). A candidate who cannot describe a hot work permit or a fire watch has not worked where those rules were enforced.
Ask one behavioral safety question as well: tell me about a time you stopped a job over a safety concern. The answer tells you whether the candidate will speak up in your shop or quietly weld through a problem.
What a Strong Answer Sounds Like
Across every set, strong answers share a shape: they are specific, they name causes rather than symptoms, and they own mistakes. Weak answers are general, defensive, or blame the machine and the material. The three examples below are the ones that separate candidates fastest.
Walk me through how you prep a joint before you strike an arc.
Strong answer: Cleans the base metal, checks the bevel and the fit-up, sets the root gap, tacks, and preheats when the material and thickness call for it. A strong answer treats prep as part of welding, and mentions what they do when the fit-up they were handed is wrong.
Weak answer: A weak answer jumps straight to settings and treats prep as someone else’s problem, or says they weld whatever they are given without checking it.
What are the defects you see most often, and what causes each?
Strong answer: Names specific defects and ties each to a cause: porosity from contamination or lost gas coverage, undercut from too much heat or travel speed, lack of fusion from low heat input or bad technique. Then explains how they correct the cause, not just the weld.
Weak answer: A weak answer says the weld looked bad or blames the machine and the material, with no diagnosis and no idea how to prevent a repeat.
What do you do when an inspector rejects your weld?
Strong answer: Asks what the rejection was, finds the cause, repairs to the written procedure, and changes the setting or technique that caused it. A strong candidate treats rejection as information and can name a time it happened to them.
Weak answer: A weak answer gets defensive, argues the inspector was wrong, or claims their work has never been rejected. Nobody with real hours has a perfect record.
The most useful follow-up in a welder interview is simply what caused it? A candidate who can trace a defect back to contamination, heat input, travel speed, or gas coverage is a welder who can fix problems on your floor without waiting for someone else to diagnose them.

Federal anti-discrimination law, enforced by the EEOC, prohibits basing a hiring decision on protected characteristics, and questions that probe them create risk even when they are asked as small talk. Do not ask about age, race, religion, national origin, sex, pregnancy or family plans, disability, or genetic information. In a shop interview the trap usually sounds friendly: asking an older candidate whether they can still handle overhead work, or asking where someone is originally from. The same logic applies to the practical test: same material, same position, same time allowance. Score right after, and score independently
Fill in the scorecard immediately after the interview and the weld test, while the answers and the bead are fresh. If a lead welder or a shop supervisor watches the test with you, have each person score on their own before anyone talks. This keeps the most senior opinion in the room from anchoring everyone else, which is the usual way a strong candidate gets talked out of and a weak one gets talked in. Compare the written evidence first, then discuss the gaps.
Test for the work you actually run
Weight the interview toward the work in your shop. If you run production MIG on thin gauge all day, the thin-gauge and burn-through questions matter more than pipe positions. If you fabricate structural steel, weight blueprint reading, fit-up, and structural procedure experience. A small shop hiring one welder should be clear about the first 90 days of actual work and test for exactly that, rather than interviewing for a generic all-round welder it does not need and cannot afford.
Same Questions, Same Test, Same Rubric
Asking every candidate the same job-related questions and scoring them against the same rubric produces evidence you can compare, and it keeps decisions off the protected characteristics that the EEOC prohibits as the basis for hiring. In a shop interview, the risky questions usually arrive as friendly small talk about age, family, or where someone is from. Ask about the ability to perform the essential functions of the job instead, and ask it of everyone.

Welder Pay
Welder pay varies with process, code work, shift, travel, and region, so use the federal wage data as a baseline and adjust to your market. Certified pipe and code welders generally sit above production MIG work on thin gauge, and industrial markets pay above the national midpoint.
Median $53,750 a Year (BLS OEWS, May 2025)
According to the Bureau of Labor Statistics Occupational Employment and Wage Statistics survey (May 2025), welders, cutters, solderers, and brazers had a median wage of $53,750 a year, about $25.84 an hour. The lowest 10 percent earned about $39,240 or less and the highest 10 percent about $77,530 or more, with the middle half running from roughly $46,790 to $63,010 (U.S. Bureau of Labor Statistics).
Budget the total cost rather than the hourly rate: overtime, PPE, consumables, and the ramp time before a new welder is producing at full pace on your parts. Posting a rate range in the ad also filters out candidates who were never going to accept, which saves the interview slot for someone who might.
Hiring a Welder Without HR
A large manufacturer hires welders through a recruiter, a structured panel, and a weld test run by a quality department.
