A shop owner I worked with hired a machine operator whose resume said six years of experience. On day three he found out those six years were spent loading blanks into a press that someone else set up. The man had never run a changeover, never touched a caliper, and had no idea what the tolerance on the part was. Nobody had lied. The interview simply never asked.

Machine operator is one of the loosest titles in manufacturing. It covers pressing a green button on a packaging line and dialing in a setup on a CNC lathe, and a resume rarely tells you which. The interview has one job: find out which machines the candidate actually ran, how much of the work they personally owned, and whether they will stop the machine when something is wrong.

HOW TO USE THIS SET

This is the starting set for any machine operator opening. Ask every question, in
this order, of every candidate. The point is not a conversation. The point is to
find out which machines the candidate actually ran and how much of the job they
owned, because the title covers everything from loading a hopper to dialing in a
setup on a CNC lathe.

QUESTIONS TO ASK

1. Name every machine you have run and what each one made.
Why ask: the job title tells you nothing. The machine list tells you almost
everything.
Strong answer: makes, models, or at least machine families, with the part or
product each one produced.
2. Walk me through a full shift on your last machine, from clock-in to clock-out.
Why ask: an operator who really ran the machine narrates the shift in order,
without being prompted for the next step.
Strong answer: startup checks, first-piece check, run, in-process checks,
material changes, paperwork, cleanup, handoff to the next shift.
3. Which parts of that job did you do yourself, and which did someone else do?
Why ask: this is the honesty question. It separates an operator who owned the
machine from someone who loaded and unloaded it.
Strong answer: a clear line. "I ran the machine and did the in-process checks.
The setup tech did the changeovers." That is a usable, honest answer.
4. What was your scrap or reject rate, and how did you know it?
Why ask: operators who own quality know their own number.
Strong answer: a figure, or an honest description of how the plant tracked it.
5. How many parts an hour did the machine run, and what set the pace?
Why ask: it confirms the candidate paid attention to rate as well as quality.
Strong answer: a cycle time or a parts-per-hour number, plus what limited it.
6. What shifts have you worked, and which shift are you looking for now?
Why ask: shift fit is the most common reason a good operator quits in month two.
Strong answer: a direct answer that matches the shift you are actually filling.
7. Tell me about the longest you stayed at one plant, and why you left.
Why ask: production hiring lives or dies on retention.
Strong answer: a coherent reason and no pattern of leaving inside 90 days.
8. This job involves standing for a full shift and lifting up to XX pounds
repeatedly. Can you perform those duties with or without a reasonable
accommodation?
Why ask: it settles the physical demands without straying into medical history.
Strong answer: a yes or a specific accommodation request. Ask nothing further
about past injuries or health conditions before you make an offer.

WHEN TO USE THIS SET

Use this set when the operator will set up or change over the machine rather than
just run it. On a small shop floor that is usually the whole point of the hire,
because nobody else is standing by to do the setup. Skip it only if you have a
dedicated setup technician and the opening is a tending role.

1. Walk me through a changeover you have done, step by step.
Why ask: a setup is a sequence. Someone who has done it can recite the order.
Strong answer: pull the old tooling or material, clean, install and align the
new tooling, set parameters, run a first piece, measure it, adjust, release.
2. How long did that changeover take, and how long did it take you at first?
Why ask: the gap between the two tells you how the candidate learns.
Strong answer: a real number and an honest ramp.
3. What do you check before you press start on a cold machine?
Why ask: startup discipline is the cheapest predictor of a good operator.
Strong answer: guards in place, air and fluid levels, tooling secure, work area
clear, correct program or recipe loaded, no alarms.
4. How do you know the machine is running the right program or setting?
Why ask: running the wrong recipe is one of the most expensive small-shop errors.
Strong answer: a written setup sheet, a job traveler, or a check against the
work order, verified before the run rather than remembered.
5. What parameters have you adjusted yourself, and which ones did you leave alone?
Why ask: a good operator knows the edge of their own authority.
Strong answer: specific adjustments they were trained and authorized to make,
and a clear point where they call a technician or a supervisor.
6. Describe a setup that did not go right. What happened?
Why ask: everyone has one. The answer shows how they handle their own mistakes.
Strong answer: what went wrong, what it cost, and what they changed afterward.
7. Have you read a blueprint, a setup sheet, or a work order? Show me how.
Why ask: paperwork literacy is a real skill and easy to test on the spot.
Strong answer: they can point to the tolerance, the material, and the quantity
on a sheet you hand them.

Use this set for any role where the operator checks their own parts, which at a
small manufacturer is nearly every role. Quality discipline is the single largest
difference between two operators with the same resume, and it is the easiest thing
to test in an interview because the answers are concrete.

Why ask: tool names are verifiable and hard to fake under a follow-up.
Strong answer: calipers, micrometers, height gauges, go and no-go gauges, thread

2. What is the tightest tolerance you have held, and how did you check it?
Why ask: it puts a number on the precision the candidate is used to.
Strong answer: a real tolerance with the instrument that can actually measure it.
3. How often did you check parts during a run, and who decided that frequency?
Why ask: check frequency reveals whether quality was a habit or an inspection.
Strong answer: a stated interval or sample size from a control plan or a
supervisor, plus extra checks after any adjustment or material change.
4. You measure a part and it is just outside the tolerance. What do you do?
Why ask: this is the whole job in one question.
Strong answer: stop, quarantine the part, check parts back to the last good
check, tell the supervisor, find the cause. Not: run it and hope.
5. How do you handle the first piece after a setup or a material change?
Why ask: first-piece discipline prevents the expensive full-run scrap.
Strong answer: a full check against the print before the run is released.
6. Have you filled out inspection sheets or plotted a control chart?
Why ask: documentation habits transfer directly to your floor.
Strong answer: real experience with a form, a log, or an SPC chart, and an
understanding that the record matters as much as the measurement.
7. Tell me about a time you caught a defect that nobody else had noticed.
Why ask: it rewards the operator who looks rather than the one who watches.
Strong answer: a specific catch, what tipped them off, and what it saved.

WHY THIS SET IS NOT OPTIONAL

Powered machines injure people through the same handful of scenarios: reaching
past a guard, clearing a jam on a live machine, servicing equipment that was never
locked out, and defeating an interlock to save a minute. An operator who has been
trained properly answers these questions without hesitating. An operator who has
not will tell you so in the first two answers. Ask every question here for any
role that touches a powered machine.

QUESTIONS TO ASK

1. The machine jams mid-run. Walk me through exactly what you do, in order.
Why ask: this is the highest-value question in the whole interview.
Strong answer: stop the machine, isolate and lock out the energy, verify zero
energy, then clear the jam. Never reach into a running machine or past a guard.
Weak answer: any version of reaching in quickly because it is faster.
2. What does lockout/tagout mean, and when have you personally applied a lock?
Why ask: the term is either part of their working vocabulary or it is not.
Strong answer: isolating the energy source, applying their own lock and tag,
verifying the machine cannot start, and the fact that only they remove it.
3. Have you ever been asked to run a machine with a guard removed or bypassed?
What did you do?
Why ask: it tests whether they will push back on your floor.
Strong answer: they refused or raised it, and they can say who they told.
4. What personal protective equipment did your last job require, and did you wear
all of it?
Why ask: honesty here predicts honesty about everything else.
Strong answer: specific equipment for specific tasks, plus an honest admission
if enforcement was inconsistent.
5. What safety training have you had, who provided it, and when?
Why ask: it gives you a realistic starting point for your own training plan.
Strong answer: named training with a rough date. Treat it as an estimate, not
a substitute for training the operator on your equipment in your building.
6. You see a coworker doing something unsafe on a machine. What do you do?
Why ask: a small shop needs operators who speak up, because you are not always
on the floor.
Strong answer: say something directly and immediately, then tell a supervisor
if it continues.
7. Have you ever reported a near miss? What happened after?
Why ask: near-miss reporting is the habit that prevents the recordable injury.
Strong answer: a real example, told without defensiveness.

WHEN TO USE THIS SET

Use these scenarios when two candidates both interviewed well and you need
something to separate them. None of them has a memorizable answer, so a rehearsed
candidate cannot coast through. Read the scenario, then stay quiet and let the
candidate think out loud. How they reason matters more than the answer they land on.

SCENARIOS TO PUT TO THE CANDIDATE

1. The machine stops and throws an alarm you have not seen before. It is 2 a.m.
and the maintenance tech is not here. What do you do?
Looking for: a safe stop, the manual or the alarm code, a documented attempt,
and a call rather than an hour of improvising.
2. Parts start drifting toward the edge of tolerance over an hour, but nothing has
failed yet. What do you do?
Looking for: catching the trend before the reject, checking tool wear or
temperature, telling someone rather than waiting for a scrap part.
3. Your supervisor tells you to keep running while a guard is being repaired.
What do you say?
Looking for: a clear no, delivered without drama. This is the scenario that
tells you whether the candidate will protect your business from itself.
4. You realize at the end of a run that you were measuring the wrong feature, and
the last two hours of parts were never really checked.
Looking for: immediate disclosure and containment. Speed of honesty is the
whole point of the question.
5. The material coming out of the bin looks different from yesterday. Nothing on
the work order changed. What now?
Looking for: stop and verify the lot rather than assume it is fine.
6. A machine you have never run is down and the operator called out. Your
supervisor asks you to cover it. How do you respond?
Looking for: honesty about what they do not know, plus willingness to learn
with supervision. Both halves matter.
7. Production is behind and the only way to make the number is to skip the
in-process checks. What do you do?
Looking for: refusal, and a suggestion of what else could give instead.
8. You finish your parts 90 minutes early and the next job is not staged. What do
you do with the time?
Looking for: cleaning, preventive checks, helping, asking. Not standing still.

HOW TO SCORE THESE

Rate each scenario simply. 5: safe, honest, escalates at the right moment. 3:
reasonable but slow to involve anyone else. 1: unsafe, dishonest, or paralyzed. A
single 1 on scenario 3 or scenario 4 should end the candidacy regardless of the
total.

What the Interview Has to Establish

A machine operator interview has to settle four things: which machine and how much of it, quality discipline, safety instinct, and reliability on your shift. Everything else is optional. If you are short on time, drop the getting-to-know-you questions and keep these four, because they are the ones that predict what happens on the floor.

Notice what is missing from that list. Personality, enthusiasm, and how well the conversation flowed are not on it. They feel important during the interview and they correlate poorly with how someone runs a machine at 3 a.m. on a Wednesday. Score the four areas above and let the impression fall where it falls.

Match the Questions to Your Machines

The questions that matter change with the equipment, so weight the kits toward the machine you are actually filling. A packaging line operator and a CNC operator share maybe half a question set, and the half they do not share is the half that decides the hire.

Write the machine at the top of the scorecard before the first interview. It sounds trivial, and it is the thing that keeps you from hiring a good general operator for a job that needed a setup person. Getting a Straight Answer About Experience

The fastest way to verify stated experience is to ask for the machine list and then the full-shift narration, and to listen for sequence and pronouns. An operator who ran the machine describes the shift in order without being prompted, and separates what they did from what the crew did without any prodding.

Walk me through a full shift on your last machine.
Strong answer: The candidate narrates the shift in order without being prompted for the next step: startup checks, first-piece check, the run, in-process checks at a stated interval, material changes, the paperwork, cleanup, and the handoff. Sequence is the tell. Someone who ran the machine remembers the order because they lived it.
Weak answer: A summary rather than a sequence. Watch for answers that describe the product but never the machine, or that skip straight from start to end of shift with nothing in between.
You measure a part and it is just outside tolerance. What do you do?
Strong answer: Stop the machine, quarantine the part, check back to the last known good check to find how many parts are suspect, tell the supervisor, and look for the cause before restarting. A strong answer treats the out-of-spec part as a signal about the whole run, not as one bad piece.
Weak answer: Any version of running it because it is close, setting it aside quietly, or waiting to mention it at the end of the shift. This answer alone is enough to end a candidacy.
The machine jams mid-run. Walk me through exactly what you do.
Strong answer: Stop the machine, isolate and lock out the energy, verify it cannot start, then clear the jam. A trained operator says this without pausing, and often adds that they use their own lock and that only they remove it.
Weak answer: Reaching in quickly, using a tool to fish the jam out while the machine is powered, or describing a guard that was propped open to make jams easier to clear. Any of these is a hard stop.

None of this requires you to know the machine as well as the candidate does. It requires you to notice whether the answer has an order to it, whether it contains numbers, and whether the candidate is willing to say what they did not do. A candidate who cheerfully admits that the setup technician handled changeovers is giving you the most useful answer in the interview.

The Quality Questions That Separate Candidates

Quality discipline is the largest difference between two operators with identical resumes, and it is easy to test because the answers are concrete. Ask which instruments they have used, what tolerance they have held, how often they checked during a run, and what they do with a part that measures out of spec.

The out-of-spec question is the one to weight most heavily. An operator who stops, quarantines, and traces back to the last good check is protecting your customer relationship. An operator who runs it because it is close will do that on your floor too, and you will find out from the customer rather than from them.

Safety Questions Worth Every Minute

Ask what the candidate does when the machine jams, and ask it before anything else in the safety kit. Powered machines injure people through a small, predictable set of scenarios, and clearing a jam on a live machine is at the top of the list. A trained operator answers in one breath: stop, isolate, verify, then clear.

The follow-ups are just as cheap. Ask what lockout/tagout means and when they last applied a lock personally. Ask whether anyone has ever asked them to run a machine with a guard bypassed, and what they did. Employers are required to protect operators from hazards created by moving parts, which is why machine guarding is a standing obligation rather than a candidate qualification.

The Candidate’s Answers Are Not Your Compliance
A candidate who describes lockout/tagout perfectly has told you about their training history, not satisfied yours. The control of hazardous energy requirements apply to your machines and your written program, so budget training and documentation time for every hire no matter how experienced they sound. One more question earns its place: what would you do if you saw a coworker doing something unsafe. A small shop needs operators who speak up, because the owner is not standing on the floor at 2 a.m. An answer that ends at telling a supervisor is fine. An answer that ends at minding their own business is not.

Red Flags in a Machine Operator Interview

Four answers should end a candidacy regardless of how well the rest of the interview went. They are all specific, all easy to hear, and all predictive of what happens when nobody is watching the machine.

Reaches into a running machine
The jam question is the one that ends interviews. An operator who describes clearing a jam without stopping and isolating the machine has either never been trained or has been trained badly.
Cannot name a single machine
Years of stated experience with no make, model, or machine family attached usually means one repeated task on someone else’s setup. Ask twice before you conclude it, then believe it.
Would run an out-of-spec part
Any answer that keeps a marginal part moving down the line tells you what will happen on your floor at 3 a.m. when nobody is watching.
