The first carpenter I ever helped a small contractor interview talked beautifully for forty minutes. He had built everything, run every crew, and never met a detail he could not handle. Then the owner handed him a plan sheet off the truck and asked him to point out the bearing walls. He turned it over twice. That was the whole interview, and it took ninety seconds.
Carpenter is a category, not a job. A framer who is quick on a production tract and a trim carpenter who does built-ins in occupied homes share a title and almost nothing else, which is why so many of these hires go wrong for reasons that have nothing to do with skill. Decide Which Carpenter You Are Hiring
Settle the specialty before you write a single question, because rough and finish carpentry are judged on different things and reward different people. A framing carpenter is measured on layout accuracy, load paths, squareness, and pace, and their work gets covered by the trades behind them. A finish carpenter is measured on joints, reveals, and scribing to walls that were never square, and their work is what the client looks at for the next twenty years.
Most experienced carpenters can do both, and almost all of them are clearly stronger at one. A candidate who claims equal mastery of both is worth probing harder rather than taking at their word. What to Assess in a Carpenter
Five things decide whether a carpenter works out: trade skill in your specialty, plan reading and layout, safety habits, quality standard, and reliability. The last one is the least technical and the most common reason a capable trade hire does not last past the second month.
The most reliable way to test all five is a structured interview paired with a paid work sample. Carpentry is one of the few roles where you can watch the actual work before committing, which makes a skills-based approach both cheap and unusually accurate here.

You do not have to grade the craft yourself, you have to tell a specific answer from a fluent but empty one. Every question in these sets carries a note on what a strong answer sounds like, so you can score against a written standard instead of a feeling. The pattern is consistent: strong answers arrive with numbers, product names, and a sequence, and weak ones arrive with adjectives.
What tolerance do you work to on framing, and on finish work?
Strong answer: Gives real numbers and knows the two standards are not the same. Framing is held to a working tolerance that keeps the next trade honest; finish work is held to what the eye catches, which is far tighter. A strong answer also says where the tolerance comes from: the plans, the cabinet supplier, or the trade behind them.
Weak answer: Answers with an adjective. Tight, clean, and good enough are not tolerances, and a candidate who has genuinely worked to one will reach for a number without being pushed.
The plan and what you find in the field disagree. What do you do?
Strong answer: Stops, measures the actual condition, photographs it, and calls the lead or the office before building anything. A strong answer treats the conflict as information the office needs, not as a decision the carpenter gets to make alone, and knows that a written dimension outranks a scaled one.
Weak answer: Picks whichever is convenient and keeps building, or says they would just make it work. That answer is how a small framing discrepancy becomes a change order argument three weeks later.
Tell me about a time you stopped work on safety grounds.
Strong answer: A specific instance with a cost attached: the day it delayed, the person who was unhappy about it, and what happened afterward. The detail matters more than the hazard. Someone who has used that authority once will use it on your site.
Weak answer: Speaks about safety in principle, or says the situation has never come up. On a trade with this much ladder, edge, and saw exposure, never having raised anything usually means never having noticed anything.
Two shortcuts carry most of the weight for a non-tradesperson. Ask for a tolerance and listen for whether a number comes back. Then put a real plan sheet on the table, because plan literacy is visible in about a minute and it correlates with almost everything else.
The Paid Hands-On Skills Test
Run a short paid work sample before you make an offer, because it is the highest-value step in this hire and the one most small contractors skip. Two to four hours of supervised real work tells you more than a third round of questions ever will.
Framing hire
Lay out and build a short stud wall section with a rough opening from a sketch you provide. Watch the layout sequence, not the nailing speed.
Finish hire
A small run of trim with one inside corner, one outside corner, and one scribe to a surface that is deliberately out of square.

Layout accuracy, joint quality, tool handling, clean-up, and whether they asked a question when your instruction was ambiguous.
Pay for the time at the rate you would pay on the job, keep the task small enough to score in one sitting, and run the same task for every finalist so the comparison holds. A candidate who refuses a paid test without a clear reason has told you something worth writing down. Pair the result with a reference call that asks the one question a work sample cannot answer: did this person show up on the days they said they would?

The questions get you started, and the follow-ups are where the interview is actually won. Push for the number, the product name, the specific job, and watch for the patterns that separate someone who did the work from someone who was on the crew while it happened.

The most useful follow-up in this interview is some version of how did you know that was right? A carpenter with real hours reaches for a check they performed: a diagonal, a reveal, a level line, a string. A candidate without them retreats to experience as a credential.

Fair, Legal, and Structured Interviewing
A good interview is fair, legal, and structured, and the three reinforce one another. Asking the same job-related questions of everyone keeps you compliant, reduces bias, and produces better hires at the same time. The trades carry one extra trap worth naming out loud.
Ask about the work, not the person
Federal anti-discrimination law prohibits basing a hiring decision on protected characteristics, and questions that probe them create exposure even when they are asked as small talk on a job site. Keep away from age, race, religion, national origin, sex, pregnancy or family plans, disability, and genetic information. In the trades the specific trap is the physical one: do not ask how old someone is, whether their back is good, whether they have had a workplace injury, or whether they are on any medication. You may describe the essential functions of the job plainly, including lifting, climbing, and time on a ladder, and ask whether the candidate can perform them with or without reasonable accommodation. Same questions, same order, every candidate
A structured interview, where every candidate answers the same questions and is scored against the same written rubric, predicts on-the-job performance far better than a conversation that wanders wherever the rapport goes. In a trade where the interviewer is often the owner who is also running two jobs that week, structure is what stops the decision from resting on which candidate was easiest to talk to on a Tuesday afternoon. Write the questions before the first interview, ask them in the same order, and score them the same day. Verify the cards, do not accept the photocopy
Ask for the issuing body and the expiry date on any safety training, licence, or certification a candidate claims, then confirm it yourself rather than accepting a laminated card at face value. Some states and municipalities license certain carpentry and contracting work, and some general contractors require specific site training before anyone is badged onto a project, so check what your own jobs and your insurer actually require before you make the offer. Evasiveness about who issued a credential is worth scoring as a finding. Keep the verification consistent across candidates so the check itself never becomes selective.
