An estimator is the only hire whose mistakes take months to surface. Price too low and you win work that loses money, and nobody finds out until the job closes. Price too high and you lose work you should have won, which nobody reports at all. Both failures sit behind a confident interview, because describing an estimating process is far easier than running one.

What to Assess in an Estimator

Assess four things: whether the candidate has a repeatable process, where their cost numbers come from, how they handle what they do not know, and whether they check their estimates against reality. Everything else in an estimator interview is detail hanging off those four.

The one that separates candidates fastest is the third. Estimating is the practice of pricing incomplete information, so the real skill is not arithmetic, it is knowing which parts of a scope are solid, which are assumed, and writing that distinction down where the customer and the crew can both see it. A candidate who quietly fills every gap with a number is the expensive kind of confident.

The fourth matters almost as much and is easy to check. Ask what they compare their estimates to. Someone who has produced numbers for years without ever seeing the actual cost of the finished work has been guessing with a straight face. The federal occupation covering this work is cost estimators, and the Bureau of Labor Statistics notes that while a bachelor's degree is typical, workers with several years of industry experience often qualify without one. Treat the degree as a weak signal and the closed-job history as a strong one.

Which Kind of Estimator Are You Hiring?

Decide this before you write a single question, because the title covers at least three different jobs. The core process questions apply everywhere, but the technical questions do not transfer at all, and interviewing a fabrication estimator with construction questions tells you almost nothing.

How to Combine the Sets
Every candidate gets the core set. Add the manufacturing set for a shop or plant, the trade and service set for electrical, plumbing, HVAC, or any estimator who sits in front of the customer, and the senior set when the hire will own the submitted number or supervise others. Use the entry-level set instead of the core set when you are hiring for aptitude rather than a track record, since most core questions assume years of history the candidate does not have yet. Finish with the scorecard and the estimate test in every case.

3. How do you know your estimates are accurate? What do you compare them to?

4. What is your quality control step before a number leaves the building?
(Strong: a checklist, a second set of eyes, or a scope-versus-estimate

5. Tell me about an estimate you got badly wrong. What happened and what
changed afterward?
(Strong: names the job, the dollar gap, the root cause, and the specific
process change. Weak: cannot recall one, or blames the field team.)
6. How do you handle a request where the scope is incomplete or contradictory?
(Strong: writes assumptions and exclusions in the estimate rather than
guessing silently. Weak: fills the gap with a number and moves on.)
7. What is your hit rate, and how do you think about it?
(Strong: knows the figure, explains the mix behind it, and does not treat
a higher rate as automatically better. Weak: no idea, or brags about
winning everything.)
8. How do you decide whether we should even quote a job?
(Strong: a real bid or no-bid filter based on capacity, margin, customer,
and risk. Weak: quotes everything that arrives.)
9. What software have you built estimates in, and what did you do in it?

quoting custom work. The job is different from construction estimating, so the

(Strong: decides case by case whether to amortize across the order or bill
it separately, and says so in the quote.)
5. How do you build a price break for volume, and where does the break come from?
(Strong: ties breaks to setup amortization and material purchasing tiers.)

(Strong: finds the closest analog in history, flags the unknowns, and adds
a stated contingency rather than a hidden one.)

6. Walk me through how you price a change once the crew is already on site.
7. What is your close rate on estimates you present, and how do you get there?

is pressure, fake urgency, or discounting a number they just quoted.)

What a Strong Answer Sounds Like

The four questions below carry more weight than the rest, and the gap between a strong and a weak answer is wide enough that a non-estimator can hear it. Ask all four of every candidate, in this order, and follow each one with some version of what happened next.

Where do your cost numbers actually come from?
Strong answer: Names a hierarchy: historical cost data from the company’s own closed jobs first, live vendor and supplier quotes second, published cost data third and only as a sanity check. A strong candidate also explains how they adjust published figures for local conditions and for your own productivity.
Weak answer: A weak answer leans entirely on one published source applied without adjustment, or waves at experience without naming a single input.
How do you know your estimates are accurate?
Strong answer: Compares estimated cost against the actual cost on completed work, at the line-item level, and feeds the variance back into the unit costs. A strong candidate treats the feedback loop as the whole job and can quote a typical variance range.
Weak answer: A weak answer has never seen the actuals. Someone who has only ever produced numbers and never checked them against reality has been guessing with confidence.
Tell me about an estimate you got badly wrong.
Strong answer: Names the job, the size of the gap, the root cause, and the specific change made afterward. Volunteering a miss without prompting is a strong signal, because every working estimator has several.
Weak answer: A weak answer cannot recall one, or produces a story where the field team, the customer, or the market is entirely at fault.
How do you size contingency?
Strong answer: Sizes contingency to the specific unknowns on that job: incomplete scope, an unfamiliar process, a new vendor, a compressed schedule. A strong candidate has also defended a contingency line when someone wanted it removed to win the work.
Weak answer: A weak answer applies the same percentage to everything, which means the number carries no information about risk at all.

One follow-up outperforms all others: ask for the number. What was the gap, what was the variance, what was the contingency on that job. A candidate who works from real data reaches for figures without hesitating. A candidate who does not retreats into categories, and the retreat itself is the answer.

The Estimate Test

Give every finalist for the same role the same scope package, the same labor rate, and the same time limit, then score the submissions against criteria you wrote down before opening any of them. Ninety minutes is usually enough. A work sample shows you the deliverable instead of a description of the deliverable, and that gap is exactly where a fluent candidate slips past a weak skill set.

Two rules make the difference between a test and an impression. Every candidate for the role gets the identical package, and the scoring criteria exist on paper before the first submission arrives. Pay candidates for a sample that takes meaningful time, and use a closed job of your own so you can compare their numbers against what the work actually cost.

A Work Sample Is a Selection Procedure
Federal guidance treats employment tests and other selection procedures as subject to the same fairness requirements as any other step in hiring, which is why an identical package and pre-written scoring criteria protect you as well as improving the decision (EEOC guidance on employment tests and selection procedures). Give every candidate for the same role the same scope, the same rate, and the same clock.

What to Probe For (and Red Flags)

The listed questions open the door; the follow-ups decide the hire. Push for the specific job, the named source, the actual variance, and watch for the patterns that separate someone who has run an estimating desk from someone who has described one.

Finish with a reference check aimed at the same things. Ask a former employer whether the candidate's estimates held up against the actual cost of the work, and whether they raised problems early or late. That single question is worth more than the whole reference call.

Scoring and the Decision

Score the rubric immediately after each interview, while the answers are fresh, anchoring every score to something the candidate actually said. Rating the same seven areas for everyone is what lets you compare candidates rather than compare how each conversation happened to feel.

If more than one person interviews, each completes the evaluation form alone before the group talks. The same questions and the same rubric for every candidate is the whole of a structured interview, and the written scores are what keep the loudest opinion in the room from settling it.

Fair, Legal, and Structured Interviewing

A fair interview, a legal one, and an effective one are the same interview. Asking every candidate for a role the same job-related questions, scored on the same rubric, keeps you compliant, reduces bias, and produces better hires at once. This is the part generic question lists leave out.

Ask about the work, not the person
Federal anti-discrimination law, enforced by the EEOC, prohibits basing a hiring decision on protected characteristics, and questions that probe them create risk even when they are asked as friendly small talk. Keep away from age, race, religion, national origin, sex, pregnancy or family plans, disability, and genetic information. In an estimator interview the trap is usually the resume walk: a long career history invites remarks about how many years someone has been doing this, and a candidate moving from the field invites questions about their health or their back. Ask instead whether they can perform the essential functions of the job. Every question in these sets is written to stay on the work. This is general information, not legal advice.
